Validation has a reputation problem.
Ask most founders if they validated their idea and they'll say yes. They talked to people. They got positive reactions. They felt confident enough to start building.
Then they build for six months, launch, and the silence is deafening.
What went wrong? They validated -- kind of. The conversations happened. The landing page went up. The signups came in. But somewhere in the process, they made one of a handful of common mistakes that turned their validation into a false positive.
Here are the five most costly ones.
Mistake 1: Validating With People Who Already Like You
This is the most widespread mistake in early-stage validation, and it generates the most convincing false signals.
It looks like validation. Conversations happened. People said encouraging things. Some of them even signed up for your waitlist. But the people you talked to were your Twitter followers, your old colleagues, your former classmates, your existing newsletter subscribers.
These people have a prior relationship with you. They want you to succeed. They are not representative of the strangers who will eventually need to find you, trust you, and pay you.
The result is a validation process that confirms your idea not because the problem is real but because your network is supportive. You've measured loyalty, not demand.
The fix: Talk to strangers. Specifically, talk to strangers who have the problem and don't know who you are. Find them in Reddit communities, Slack groups, LinkedIn searches, or industry forums. Reach out cold. The conversations will be harder to set up. They will also be worth ten times as much.
A good rule of thumb: if 80% or more of your validation conversations were with people who knew you before you reached out, your validation is probably compromised.
Mistake 2: Confusing Interest With Intent
People will tell you an idea is interesting. They will say they like it. They will say they'd probably use something like that. They will not pay for it.
Interest and intent are completely different signals, and conflating them is one of the most expensive mistakes in early validation.
Interest requires nothing from the person giving it. No behavior change. No money spent. No habit disrupted. It's just a reaction. And reactions are filtered through politeness, optimism, and the fact that people genuinely do get excited about ideas they'll never actually adopt.
Intent, on the other hand, requires something. Clicking a buy button. Giving a credit card. Changing a workflow. Telling a colleague. Booking a follow-up call.
The founders who get blindsided by this mistake do everything right on the surface. They have 20 conversations. They get a 30% email signup rate on their landing page. They feel great. Then they launch and conversion to paid is near zero.
What happened? They measured interest throughout. Nobody ever had to put skin in the game.
The fix: Introduce friction intentionally. Use a smoke test -- a fake buy button that asks for payment intent before checkout, with a message explaining you're not quite open yet. Ask for a commitment of some kind before validation is done: "Would you be willing to be a paid beta user at [price]? We'd reach out when we're close to launching." Count the yes answers. A "yes" that requires something from the person is the only kind worth trusting.
Mistake 3: Validating the Solution Instead of the Problem
This is a subtle one and it catches smart founders.
You've built a clear mental picture of what your product will do. When you get into customer conversations, you end up describing it. The person listens, reacts, says "yeah that could be useful." You interpret this as validation.
But what you've validated is their reaction to a description of a solution -- not whether the underlying problem is real, painful, and urgent.
The distinction matters enormously. A person might agree that your described solution sounds clever while having a problem that is actually mild, well-handled by existing tools, or a low priority compared to other things going on in their work. Their reaction to your idea tells you nothing about whether they'd seek out and pay for a solution.
It took Superhuman's Rahul Vohra years of careful customer development to understand that the people who would love Superhuman were specifically professionals who felt like email was a source of stress and competitive disadvantage -- not just people who used email a lot. The solution was the same but the validated problem was much more specific, and that specificity changed everything about their targeting, their messaging, and which customers they focused on.
The fix: Spend the first two thirds of every customer conversation without mentioning your product at all. Ask entirely about their experience with the problem space: how they handle it now, what they've tried, what frustrates them, what they wish existed. Only after you've heard their unfiltered account should you introduce what you're building -- and even then, watch their reaction rather than selling.
If people describe the problem's pain independently, in specific terms, before they've heard your solution, that's the signal you're looking for.
Mistake 4: Treating Weak Signals as Green Lights
Confirmation bias is particularly dangerous in validation because there is almost always some positive signal if you look hard enough.
Five percent email conversion is technically "someone was interested." Three conversations where people said "yeah that could be useful" is technically "positive reception." A few polite retweets is technically "some engagement."
These are weak signals. But when you've put weeks into an idea and you want to believe in it, weak signals turn into permission to build. The founder finds the most optimistic interpretation of the data, declares validation complete, and starts building.
Six months later, the truth surfaces at the worst possible time.
The fix: Set your signal thresholds before you run validation, not after. Decide in advance what success looks like. "I need a 10% email conversion rate from cold traffic" or "I need 5 of my 10 interviewees to describe this frustration without me prompting it." Or even: "I need at least 2 people to ask me how soon this will be ready."
Pre-commitment to thresholds removes the post-hoc rationalization. If you come in below your threshold, you haven't failed -- you've learned that the current version of the idea, targeted at the current audience, doesn't have enough pull. That's valuable information. Tweak and re-run instead of building.
Be especially careful with polite enthusiasm in conversations. Someone saying "I'd definitely use this" while never clicking your waitlist link, never following up, and never introducing you to anyone -- that's a weak signal dressed in the clothes of a strong one.
Mistake 5: Stopping Validation the Moment You Start Building
Most founders think of validation as a one-time event. They validate, get a green light, start building, and consider the validation chapter closed.
This is wrong.
The first round of validation tells you whether the problem is real and whether people are interested in the general shape of a solution. It does not tell you whether the specific product you're going to build is the right one. Those are different questions.
As you build, new assumptions pile up every week. Which features matter most? What's the right pricing model? Which type of customer has the sharpest pain? What does onboarding need to look like? Every one of these is a fresh hypothesis that needs testing.
Founders who treat validation as a phase -- something you do before building, not during -- end up six months in with a product that solves the general problem but gets the specific solution wrong. The positioning is off. The wrong features got built. The core workflow doesn't match how customers actually think about the problem.
The fix: Treat validation as a continuous practice. Keep a living list of your current assumptions. Every two weeks, pick the two or three assumptions that are most critical and most unvalidated. Talk to customers. Run small experiments. Look at your actual usage data if you have early users.
This doesn't need to be formal. It could be as simple as three quick conversations a week with your target customer. The goal is to keep reality entering the building process rather than letting the product drift in the direction of your internal assumptions.

A Pattern in All Five Mistakes
Look back at these mistakes and you'll see a common thread: each one creates a version of reality that feels validating but doesn't match the market.
Talking to your network feels like validation because people respond positively. Measuring interest feels like validation because the numbers go up. Validating the solution feels like validation because people react to your description. Rationalizing weak signals feels like validation because there's technically some data. Stopping early feels like validation because you have a waitlist.
None of it is real until strangers -- people who don't know you, owe you nothing, and have no incentive to be encouraging -- go out of their way to express interest, intent, or demand.
That's the bar. It's a higher bar than most founders hold themselves to. But it's the only bar that actually predicts what will happen when you launch.
Validation isn't a box to check. It's a discipline. And the founders who treat it that way are the ones who spend less time building things nobody asked for.
